The average employee spends 73 workdays a year in meetings. One out of every five workdays. That's from Fellow's State of Meetings Report, based on calendar data from over 30,000 companies.
Of that time, 31 hours every month go to meetings employees themselves call unproductive, per Atlassian's research. Nearly four full workdays every month.
Between meetings, Microsoft's Work Trend Index found knowledge workers get interrupted 275 times a day. One every two minutes. And research from Dr. Gloria Mark at UC Irvine shows it takes 23 minutes to refocus after a single interruption.
The good news: there's a reason every fix you've tried has snapped back, and the reason is fixable.

You've tried the fixes. No-meeting Fridays. Agenda templates. Notification policies. They work for two weeks, then everything snaps back.
That snap-back is the most important data point you can gather. These drains are not technical problems. They are adaptive challenges wearing technical costumes.
A technical problem is like an app: there's a known fix, someone installs it, done. An adaptive challenge is an operating system upgrade. It requires people to change their values, beliefs, and behaviors. Apply a technical fix to an adaptive challenge, and the system absorbs it and carries on.
Why do the meetings exist? Because nobody is sure who decides, so people meet to be safe. Why do the pings never stop? Because every question you answer teaches the organization that asking works. You didn't answer a question. You subscribed to it.
The way through is the same three steps we walk with every leadership team:
Awareness: Observe the system from the 10,000-foot level. What is actually happening?
Understanding: Approach it with curiosity instead of judgment. Find the root cause underneath each drain.
Action: Name the real work. Give decisions back to the people they belong to, then hold the boundary.
It is not a time problem. It is a system problem, and it can be fixed for good.
